<p>這次 <strong>BetweenGos</strong> 受邀與 <strong>AppWorks</strong> 合作，為創辦人與用人主管設計一堂以 <strong>ISME 職場優勢測驗系統</strong> 為核心的工作坊，重新回到一個關鍵問題：</p>



<p><strong>「什麼才是真正的會用人？」</strong></p>



<p>我們用三個小時，協助創辦人與主管重新思考：<strong>如何把對的人，放在最能產生成果的位置上。</strong></p>

<h2 class="wp-block-heading"><strong>一、為什麼要管理團隊，一定要先從理解自己開始</strong></h2>



<p>在工作坊一開始，我們並沒有急著談「怎麼用人」，而是先回到創辦人與用人主管自己身上。<br>原因很簡單：我們怎麼理解自己，往往就會怎麼理解別人。</p>



<p><strong>ISME 職場優勢測驗</strong>，是一套協助創辦人與主管，把「人的天賦」轉化為「可被討論與調整的用人策略」的系統。它不是用來評分好壞，而是幫助你理解：一個人在什麼情境下最容易發揮、在哪些狀態下可能卡住。</p>

<p>ISME 職場優勢測驗從「天賦」出發，協助參與者辨識自己在工作中最自然的動力來源，並進一步區分「天賦」與「優勢」的差別。不少參與者回饋，這是第一次清楚理解：天賦本身不是成果，只有在明確的情境下，經過鍛鍊，才會變成真正的優勢。</p>



<p>這一步，讓許多創辦人開始重新檢視自己長期習以為常的工作方式與決策模式，甚至釐清了共同創辦人之間，長期反覆出現卻說不清楚的摩擦來源。</p>

<h2 class="wp-block-heading"><strong>二、從個人到團隊，Team Grid 讓「用人」與「配置」第一次變得「看得見」</strong></h2>



<p>當創辦人們更清楚自己的天賦與動力來源後，下一步就推進到團隊。對許多參與者來說，Team Grid 是整場工作坊中最有感的工具之一。</p>



<p>透過將每位成員的天賦放進同一個團隊視角中，創辦人與用人主管能在短時間內清楚看見三個關鍵點：</p>

<p>許多創辦人分享，這張圖特別適合在團隊卡關、角色混亂，或準備調整分工與目標時使用，讓討論不只靠感覺，而能透過視覺化的呈現，實際回到人才結構與配置，讓用人策略可以更具體的被討論。</p>

<h2 class="wp-block-heading"><strong>三、天賦發揮的成熟度：給創辦人與團隊的重要提醒</strong></h2>



<p>另一個讓參與者印象深刻的，是「優勢成熟與不成熟狀態」的討論。<br>不少人發現，過去工作中的挑戰，並不是因為特質不好，而是因為特質在不成熟的狀態下被使用。</p>



<p>透過具體的解析與提醒點，創辦人與主管開始能更清楚地看見：<br>現在遇到的問題，可以由自己出發做些什麼調整？</p>



<p>舉例來說：</p>



<ul class="wp-block-list">
<li>有「獎盃獵人」的創辦人，可以將「想要贏」的念頭，從內部溝通場景，轉向外部爭取資源，降低消耗、更有效達成目標。</li>



<li>有「情緒洞察者」的創辦人，可以善用天賦，在一對一員工會談時，更聚焦在動力挖掘上，增強公司凝聚力。</li>
</ul>



<p>這樣的理解，可以讓創辦人和團隊成員，都透過自我省思，找到更好發揮自身優勢的策略與方法。</p>
